The Backwards Equation
Define the ending with brutal specificity, then reverse-engineer the steps. If you can't name step seven, it isn't a plan — it's a daydream with a deadline.
Overview
Most plans are built forwards: do X, hope for Y, repeat until exhausted. The backwards equation flips the construction. You start at the finish line. Not metaphorically — on a dated, measured day in the future. Then you work the path back to today, one milestone at a time, until the only remaining step is the one you can take this afternoon.
The habit is older than the self-help shelf. Engineers, commanders and anyone whose work has real consequences have always planned from the objective backward. The objective is the only part of the future that is fixed. Everything else is negotiable. This chapter gives you the same discipline for your own life. You will define an ending that cannot be fudged. You will reverse-engineer it into steps you can actually name. You will install tollgates to keep the plan honest. And you will learn the habit that makes it run: simulate the steps, not the victory.
01 — Define the Ending First
"Be successful" is not an ending. It is a mood. The backwards equation cannot start from a mood, because a mood has no coordinates. You could walk towards it for twenty years and never know you had arrived. That is precisely its function as a comfort.
The ending must be specific, dated and measurable. Revenue of a named amount by a named quarter. A body fat percentage by a birthday. A manuscript of a named length, submitted to a named publisher, by a named month. Vagueness is the first cheat code of the comfort zone. It lets you feel as though you are moving while removing all possibility of being wrong. Write the ending down with the date attached. If you are embarrassed by how concrete it is, you are doing it right.
02 — Work the Path Backward
Now the reverse engineering. Stand at the ending and ask the only useful question: what has to be true six months before it? Then three months before that. Then thirty days. Then this week. Then today. Each answer is a milestone — a smaller, honest version of the ending, measurable and dated, close enough to see from where you stand.
The discipline has a test, and the test is unforgiving. If you cannot name step seven of the path — not step one, step seven — then you do not have a plan. You have a daydream with a deadline. Naming step seven forces the work of actually thinking the path through. That is the entire point. The future doesn't happen to you if you've already walked it backwards. You have seen the ground before you set foot on it.
03 — Tollgates, Not Checkpoints
A checkpoint is a passive marker. You pass it and continue on the same road. The backwards equation needs something stronger: a tollgate. A scheduled moment where continuing costs something. A moment where you are forced to answer whether the road is still the road.
Book a tollgate at a fixed interval — thirty or ninety days. The agenda is short. Results versus plan: what actually happened? Assumptions tested: which ones were wrong? And then the hardest rule: one adjustment, maximum, per gate. The point is not to tinker. It is to face the possibility that the plan is wrong before the plan costs you a year. A plan is a hypothesis, not a promise. The tollgate is where the hypothesis meets the evidence. The summit is either confirmed or quietly renamed.
04 — Simulate the Steps, Not the Victory
The science spine of this chapter is a study by Pham and Taylor, run at UCLA in 1999. Students who spent their mental rehearsal time simulating the process of studying — the planning, the scheduling, the sitting down, the working — studied more and earned better grades. Students who simulated the outcome — the pride, the success, the finished result — did not.
Why should that be? Outcome fantasy supplies finish-line feelings in advance. A brain that has already collected the reward has less reason to do the work. Process simulation builds the actual preparation. It rehearses the behaviours, so the behaviours come more easily when the real test arrives. The backwards equation is process simulation applied to a whole project. You run the steps in your mind, in order, backwards and forwards, until the path is worn smooth. Every hour spent simulating the steps is an hour of preparation. Every hour spent simulating the victory is an hour of feeling finished without finishing.
05 — The Honest Ceiling
One confession, in the interests of rigour. The backwards equation assumes the path exists — that the steps, if walked, reach the summit. Deliberate practice, the raw material of most paths, is genuinely powerful. And its payoff varies by domain. The best available meta-analysis, by Macnamara and colleagues in 2014, found practice explained 26 per cent of performance variance in games, 21 per cent in music, 18 per cent in sports, about 4 per cent in education, and under 1 per cent in the professions. The famous ten thousand hours, you will notice, is not a threshold. It is a heuristic, and a generous one.
This is not an argument against planning. It is an argument for tollgates. Some summits genuinely have no path, and no amount of reverse engineering will manufacture one. The plan will show you this, if you let it. The milestones that stop responding to honest effort are the road telling you it ends. That is information. Collect it at the tollgate, and choose the next summit with your eyes open.

The Science
Pham and Taylor (1999) showed that students who simulated the process of studying studied more and performed better than students who simulated the outcome. What it licenses: mental rehearsal of concrete steps builds genuine preparation, which is why the backwards equation works and outcome fantasising does not.
Macnamara, Hambrick and Oswald (2014) meta-analysed the relationship between practice and performance: 26 per cent of variance explained in games, 21 per cent in music, 18 per cent in sports, roughly 4 per cent in education and under 1 per cent in professions. What it licenses: deliberate practice is real and worth doing. What it undercuts: the ten-thousand-hours framing, which is a heuristic, not a threshold — and the assumption that every summit has a path.
